The challenge

Lululemon's global redesign needed one design system to hold across three markets. The one they had was drifting apart, platform by platform.

What I did

Audited the system across people, process, and pixels, pinpointed where it was breaking, and led the refit of the universal component library so it could scale.

The outcome

The refit library shipped: the live app and e-commerce experience reflect what my team delivered, and leadership aligned on a phased roadmap to take it global.

TL;DR

Design systems fail through ownership and workflow long before they fail through components; the pixels are just where it shows. Lululemon's was drifting across three markets, so I traced the drift to its source and refit the universal component library to hold. It shipped, and the live app still runs on it.

My takeaway — and what that means for you

So the playbook isn't "inventory the components." It's quantify the drift, trace it to the ownership and workflow gaps underneath, then pressure-test at the source: against the real content and markets your system will actually face, not the tidy cases it was designed for. If your system has scaled past its governance, or your components look finished but haven't met what your markets will put in them, that's the work I do. It's the same discipline whether the system is a retail design library or the interface layer of an AI product scaling faster than anyone planned for.
